Annie Duke was one of the most successful professional poker players in history β the only woman to win the World Series of Poker Tournament of Champions β before becoming a decision strategist and author. The core insight she brought from poker to decision science: in poker, you can make the right decision and still lose. You can make the wrong decision and still win. The cards don't care about the quality of your reasoning.
The same is true of every decision made under uncertainty β which is virtually every decision that matters. You can make the correct career move and have it not work out because of factors outside your control. You can make a poor investment decision and profit because of luck. You can choose correctly and fail; choose incorrectly and succeed.
This creates a fundamental problem: if outcomes are our primary signal for decision quality, we're using a corrupted signal. We're attributing to the quality of our reasoning what is partly a function of random variation, incomplete information, and external factors we couldn't control. The solution is to evaluate decisions by the quality of the reasoning at the time β not by what happened afterward.
The Core Reframe
Resulting: The Enemy of Good Judgment
Duke calls the tendency to judge decisions by their outcomes "resulting" β and it is one of the most pervasive and destructive patterns in human reasoning about decisions. It appears in two equally damaging forms.
Negative Resulting
A decision turns out badly, so we conclude it was a bad decision. We second-guess our reasoning, look for what we did wrong, and update toward more conservative choices in the future β even when the decision was actually sound and the bad outcome was simply the unlucky realization of a known risk. This produces risk aversion that isn't calibrated to actual decision quality.
Positive Resulting
A decision turns out well, so we conclude it was a good decision. We credit our reasoning, feel more confident in our process, and may take on more risk β even when the good outcome was partly or substantially luck. This produces overconfidence that isn't calibrated to actual skill.
Both forms of resulting corrupt the learning process. If you can't distinguish between good decisions with bad outcomes and bad decisions with bad outcomes, you can't improve your decision quality. You're learning from noise rather than signal. As Duke writes: "The quality of your decisions is not the quality of your outcomes."

Embracing Uncertainty Honestly
One of the most practical elements of Duke's framework is the insistence on expressing uncertainty explicitly, as probabilities, rather than hiding it behind confident-sounding language.
When someone says "I think this will work," they're making a prediction, but hiding the probability. What does "I think" mean? 60%? 90%? The ambiguity isn't accidental β it protects the speaker from being wrong. If the prediction fails, "I only said I thought it would work" provides cover. If it succeeds, the confident implication of the statement is credited.
Forcing explicit probability statements β "I'm about 70% confident this is the right hire" β does several things simultaneously. It makes the prediction falsifiable and therefore learnable. It forces honest reflection on how confident you actually are. It creates a record that can be reviewed against outcomes to calibrate your estimation. And it normalizes uncertainty in ways that make teams more honest about what they know and don't know.
Duke's exercise: practice replacing "I think," "I believe," and "I'm confident that" with explicit probabilities. The discomfort this produces is informative β it reveals how often confident-sounding language was obscuring genuine uncertainty.
Building a Truth-Seeking Group
Duke argues that individual decision-making is inherently limited by the blind spots, biases, and motivated reasoning that operate below our awareness. The corrective is a peer group specifically structured to improve decision quality β not to validate, not to encourage, but to help you see what you're missing.
Most social groups do the opposite. Friends validate our decisions because social harmony depends on it. Colleagues avoid challenging leadership because careers depend on it. Family members support our choices because relationships depend on it. These incentives produce echo chambers where feedback is systematically filtered toward what we want to hear.
A truth-seeking group operates under different norms: honest evaluation of reasoning (not outcome), willingness to say "your process here was weak," active challenge of confident assertions, and the explicit goal of accuracy rather than agreement. This is uncomfortable and rare β and, when you find or build one, dramatically accelerates the improvement of judgment over time. Building this kind of group β even informally β is one of the highest-leverage investments in decision quality available.
How to Apply This
Thinking in Bets: Practical Protocol
- Frame significant decisions as bets explicitly. "I am betting that this hire will work out. My confidence is approximately 75%. The cost of being wrong is X; the benefit of being right is Y." This framing forces honest assessment and makes the expected value calculation visible.
- Express confidence in probabilities, not adjectives. Replace "I think," "I'm pretty sure," and "I'm confident" with specific percentages. This is uncomfortable at first β that discomfort is the bias being surfaced.
- Separate decision review from outcome review. When reviewing past decisions, assess the reasoning quality independently of what happened. Would you make the same decision again with the same information? That's the signal. Whether it worked out is separate data.
- Track your probability estimates over time. If you say you're 80% confident in something, you should be right about 80% of the time across many instances. If your 80% predictions succeed 95% of the time, you're underconfident. If they succeed 60% of the time, you're overconfident. This calibration tracking is how you improve.
- Seek out people who will disagree honestly. Find at least one person in your professional life who will tell you when your reasoning is weak. Reward honest challenge rather than comfortable agreement. If everyone always agrees with you, you have an echo chamber, not a truth-seeking group.
- Apply the 10-10-10 test to high-stakes decisions. How will you feel about this decision in 10 minutes, 10 months, 10 years? This temporal expansion counters the present-bias that makes immediate emotions dominate what should be long-horizon reasoning.
Common Misconceptions
"Thinking in bets means being coldly calculated"
The framework doesn't eliminate emotion from decisions β it adds structure to decisions that emotion alone makes poorly. Emotions contain real information about values, preferences, and intuitions built from experience. The goal is to make that information legible and accurate, not to replace it with pure calculation.
"Good process guarantees good outcomes"
No β it raises the probability of good outcomes over many decisions. A single decision, even made with excellent process, can produce a bad outcome. This is precisely the point: you can't evaluate a decision from a single outcome. The value of good process is statistical, not deterministic.
"This framework is only for professional decision-makers"
The value of thinking in bets scales exactly with the stakes and frequency of your decisions β which applies to almost everyone. Career choices, relationship decisions, financial moves, and health behaviors are all consequential enough to benefit from honest probability estimation and process-rather-than-outcome evaluation.
